Meilensteine und Dependencies: Kritischer Pfad zum Tournament
Überblick: Der Master-Plan
Breakout muss von "funktionierendes MVP" zu "laufendes Tournament mit A&R-Opportunity" in 12 Wochen (Jan–März 2026 Timeline).
Jeder Meilenstein hat Abhängigkeiten, Trigger-Events, und Go/No-Go-Kriterien.
Die 8 Kritischen Meilensteine
M1: Platform Ready for First Creator (Woche 1)
Goal: Erste Creator kann Live-Session öffnen
Abhängigkeiten:
- Landing Page polish (Designer complete)
- Invite-System funktioniert (Creator kann QR-Code generieren, Viewer können betreten)
- Session-Host-UI funktioniert (Play/Skip, Feedback-Form, Voting-Buttons)
- At least 1 Integration: Spotify Embed (optional) or local audio playback
Go-Kriterien:
Owner: Product + Frontend Lead
Timeline: By Feb 14 (EOD)
No-Go: If technical debt from MVP makes Host-UI unstable
M2: 10 Active Creator Running Sessions (Woche 2-3)
Goal: First wave of Creator onboarded + actively hosting
Abhängigkeiten auf M1:
- Platform must be stable (M1 complete)
- Creator Outreach campaign (personal messages, not DM spam)
- Revenue guarantees in place ("Erste 10 Creator: 500€ minimum")
- Support infrastructure ready (email, Discord, Slack for Creator communication)
Sub-Tasks:
- Identify 50 target Creator (2-5k followers, music-focused, active)
- Personalized outreach (email + voice/DM from Founder)
- 1:1 Onboarding calls (15 min each)
- Early Creator revenue guarantee signed (digital agreement)
Go-Kriterien:
Owner: CEO + Operations
Timeline: By Feb 28 (Week 3 EOD)
Risk: If Creator experience is bad (too confusing, platform crashes), can't hit M3
Contingency: If only 5 Creator, extend recruitment + do 1:1 calls with 20+ more targets
M3: 50+ Artist Submissions (Woche 4)
Goal: Artist-side momentum starts, queue has sufficient variety
Abhängigkeiten auf M2:
- At least 5+ Creator actively hosting (so Artists have reason to submit)
- Artist Acquisition campaign (social media, Discord outreach)
- Song Upload feature works smoothly (no UX friction)
- First Artist testimonials/hype (organic or seeded)
Sub-Tasks:
- Artist Outreach: SoundCloud, Reddit, Discord DMs (target 500+ Artists)
- "Free First Submission" messaging (lower barrier)
- Soft incentive: "Boost your first song free" (limited time)
- Content: 2-3 video tutorials (How to Upload, How Voting Works)
Go-Kriterien:
Owner: Growth + Product
Timeline: By Feb 28 (can overlap with M2)
Risk: If Creator sessions are low-quality, Artists won't return
Contingency: If < 30 unique Artists, launch "Ambassador" program (offer 50€ credit to Artist influencers to invite friends)
M4: First Breakout Artist Registered (Woche 3-4)
Goal: First Artist qualifies (1 Win + 3 Rated Entries), Proof-of-Concept for entire system
Trigger Events:
- Happens organically when M2 + M3 are running
- Creator are actively playing songs + voting
- At least 30 sessions have completed
Go-Kriterien:
Owner: Product (automatic, no manual work needed)
Timeline: By Feb 28
No-Go: If no Artist qualifies by Mar 3, indicates system design issue (Voting not working, sessions not running, or too difficult)
M5: 50 Qualified Artists (Woche 8-10)
Goal: Tournament-Ready threshold reached, critical mass for compelling Finals
Trigger Events:
- Happens organically after M4 + M3 growth
- Assumes exponential growth in submissions + sessions
- By end of Week 8, should have ~200+ total submissions = ~50 qualified if 25% qualify-rate
Growth Assumptions:
- Week 1-4: Linear growth (50 submissions, ~5 qualify) = 5 qualified
- Week 5-8: Acceleration (200+ more submissions) = 45 more qualify
- Critical: Must hit 50 by Week 10 latest (need 2 weeks for Tournament prep)
Go-Kriterien:
Owner: Product + Growth (tracking, contingency planning)
Timeline: By Mar 10 (latest Mar 12)
Risk: CRITICAL — If < 50 by Mar 10, Tournament must be delayed or Tournament size reduced to 30 Artists
Contingency:
- If growth is slow (only 20 by Mar 5), launch "Qualified Artist Bonus" (every qualified Artist = 100€ entry-level guarantee)
- Or: Extend qualification window to "Top 50 by Rating Score" instead of hard gate
M6: Tournament Announced (Woche 8)
Goal: Hype & media moment, lock in Qualified Artists, A&R outreach begins
Trigger Events:
- ~40 qualified Artists confirmed
- Tournament structure finalized (4-week format? 2-week sprint? Live finale?)
- A&Rs + Scout list compiled + outreach drafted
Announcement Must Include:
Assets Needed:
- Graphic: "Breakout Tournament 2026" (for socials, landing page)
- Video: 30-60sec hype video (Creator testimonials + Song clips)
- Email: Announcement to all Qualified Artists + Creator
- Press release: For HipHop blogs, Indie Music outlets
Owner: Marketing + CEO
Timeline: By Mar 1 (Week 8 start)
No-Go: If only 30 qualified by Feb 28, announcement gets delayed to Mar 8
M7: Tournament Executes (Woche 11-12)
Goal: Tournament runs smoothly, A&Rs attend, media coverage happens
Pre-Tournament Requirements (by Mar 14):
During Tournament (Mar 17 - Apr 13):
- 6-8 sessions per week
- Minimum 100 viewers per session
- Creator + Community voting works flawlessly
- No platform outages
- Daily marketing push (Best Moments clips, Voter Engagement, Jury Commentary)
Go-Kriterien:
Owner: Operations + Streaming Lead
Timeline: Mar 17 – Apr 13
No-Go: If A&Rs don't show, messaging to media is "A&R Scouts Watched" which becomes false
M8: A&R Pitch Deck Ready (Woche 12-13)
Goal: Leverage Tournament success into investor/A&R interest
Input Data from M7:
- Tournament results (Winner, Top 10, audience reactions)
- Creator success stories (earnings, retention, engagement)
- Artist success stories (from submission to qualification)
- Media coverage (if any)
- Platform metrics (sessions, users, submissions, revenue)
Deck Contents:
- Breakout Problem: "Discovery is broken" (major labels control Spotify, independent Artists can't be heard)
- Breakout Solution: "Live music discovery platform + community voting"
- Market Size: "1M+ independent Artists looking for discovery"
- Traction: Tournament results, Creator testimonials, Artist testimonials, Revenue numbers
- Business Model: 15% fee, path to 100k+ Creator, millions in GMV
- Team & Vision: Who are the founders, what's the 5-year vision
- Ask: Funding amount, use of proceeds
Owner: CEO + Designer
Timeline: By Mar 20 (immediately after M7 starts)
Key Metric: Deck should be ready to pitch to "Friends of Breakout" A&Rs mid-Tournament

Path 1: Creator Momentum (M1 → M2 → M6 → M7)
Was muss passieren:
- Solution: 1:1 Support für frühe Creator, Fix bugs immediately
Timing Risk: Can't get 10 Creator by Feb 28
- Solution: Guarantee revenue + exclusive Artist access, make it "no-brainer"
Path 2: Artist Momentum (M1 → M3 → M5 → M7)
Was muss passieren:
- M3 braucht 50+ Submissions (bedeutet Creator müssen aktiv spielen)
- M5 braucht 50+ Qualified = exponentielles Wachstum nötig
- If nur linear growth, wir werden M5 nicht treffen
Biggest Risk: Artist don't return after first loss/low rating
- Solution: Better feedback system, Community support, easy resubmission
Growth Risk: M3 nur 30 Artists, dann M5 unreachable
- Solution: Launch Ambassador program mid-February (offer cash to Artist influencers)
Path 3: Tournament Readiness (M5 → M6 → M7 → M8)
Was muss passieren:
- M5 muss 50 Qualified deliver
- M6 announces + creates hype
- M7 executes perfectly (0 crashes, A&Rs attend)
- M8 tells the story for investment/A&R interest
Biggest Risk: Only 30 Qualified by M6
- Decision: Tournament mit 30? Oder delay + extend qualification?
- Both are reputational risks
Biggest Risk: A&Rs don't show up to M7 sessions
- Solution: Personal invitations from CEO/Founder (relationship-based)
- Backup: If 0 A&Rs, pivot messaging to "Creator + Community loved this"

Go/No-Go Decision Points
Decision 1: M2 Completion (Feb 28)
Question: Do we have 10 active Creator?
If YES (10+ Creator, 2+ sessions each):
- Proceed to M3/M5 acceleration
- Creator-side looks viable
If NO (only 5-8 Creator):
- Extend recruitment 1 more week
- Do 1:1 calls with 30+ more candidates
- Offer higher guarantees or exclusive benefits
- If still stuck, may indicate fundamental Creator-perception issue (need messaging fix)
Decision 2: M3 Quality Check (Mar 1)
Question: Do we have 50+ submissions of decent quality?
If YES (50+, appears playable, from diverse Artists):
- M3 complete, proceed to M5 tracking
- Artist momentum looks good
If NO (only 30, or quality is poor):
- Launch Artist Ambassador bonus (500 Artists invited, 10€ credit if submit)
- Or: Quality gate (auto-reject obviously bad songs)
- If recovery fails by Mar 5, re-evaluate Tournament timeline
Decision 3: M5 Projection (Mar 5)
Question: Will we hit 50 Qualified by Mar 10?
Tracking:
- Count current Qualified (should be 10-20 by Mar 1)
- Projection: (Current Qualified) * (1 + weekly growth rate)
- If projection > 40: On track
- If projection 30-40: Tight, may need contingency
- If projection < 30: Likely to miss M5
If ON TRACK:
- Proceed with M6 Announcement as planned (Mar 1)
If BEHIND:
- Option A: Extend qualification window 1 week (M5 target = Mar 17)
- Option B: Reduce Tournament size to 30 Artists (adjust prize pool)
- Option C: "Dynamic Qualification" = top 50 by rating, not hard gate
- Decision made by CEO + Product by Mar 3
Decision 4: A&R Attendance (Mar 15)
Question: Are A&Rs actually showing up to M7 sessions?
Tracking:
- By Mar 15, 2-3 sessions should have happened
- Count: How many A&Rs attended?
- Feedback: Are they engaged? Will they come to more sessions?
If YES (2+ A&Rs confirmed for future sessions):
- M7 narrative = "A&R Scouts discovered X Artists"
- Good for pitch deck + media
If NO (0 A&Rs so far):
- CEO makes personal calls (week of Mar 17)
- Offer: Personal VIP session, dedicated time with founder
- If still 0 by Mar 20: Adjust messaging (don't claim "A&R scouting" in public)
- Focus instead on: "Community + Creator discovered these Artists"
Technical Dependencies (Feature Dependencies)
Before each Milestone, these features MUST be working:
Before M1:
Before M2:
- All M1 items
Before M3:
- All M1-M2 items
Before M4:
- All M1-M3 items
Before M5-M6:
- All M1-M4 items
Before M7:
- All M1-M6 items
Fehlende Komponenten (Abhängigkeiten auf Fehlende Komponenten)
Diese Features sind nicht in MVP aber benötigt für critical path:
High Priority (Need before M2/M3):
Medium Priority (Need before M6):
Low Priority (Nice to Have):
Risk Matrix
RISK | LIKELIHOOD | IMPACT | MITIGATION
-------------------------------|------------|---------|-------------------
M1 Platform not stable | Medium | High | Extra QA week, rollback plan
M2 Can't recruit 10 Creator | Medium | High | Higher guarantees, exclusive access
M3 < 30 Artist submissions | Medium | High | Ambassador bonus program
M4 No Artist qualifies by Mar3 | Low | Medium | Indicates Voting system issue (debug)
M5 Can't hit 50 Qualified | Medium | Critical| Reduce size to 30 or extend timeline
M6 Tournament announcement flop| Low | Medium | Still proceed, media might surprise
M7 0 A&Rs attend sessions | Medium | Medium | Adjust messaging, focus on Creator joy
M7 Platform crashes mid-session| Low | Critical| Rapid oncall response, emergency fixes
M8 No investor/A&R interest | Low | Medium | Pivot to "Season 2" narrative
Contingency Plans (If X Happens, Then Y)
If M2 misses (only 5 Creator by Feb 28):
- Extend recruitment: +1 week, do 1:1 calls with 30 more Creator
- Increase guarantees: "First 10 Creator: 1000€ guaranteed (not 500€)"
- Add incentive: "Also: exclusive Artist access + Jury opportunity"
- Delay M6/M7 by 1-2 weeks (timeline becomes Feb-April instead of Jan-March)
If M3 misses (only 30 submissions by Mar 1):
- Ambassador bonus: Invite 500 Artist influencers, offer 10€ Boost credit if submit
- Easy one-click submit: Remove friction (drag-drop, auto-tagging)
- Social content: Create "Artist Success Stories" content (Artist X went from 0 to 5k followers)
- Plan B: Manually curate ~20 songs from SoundCloud + invite those Artists directly
If M5 misses (only 30 qualified by Mar 10):
-
Option A: Reduce tournament to "Top 30 Artists"
- Adjust messaging: "Elite 30" instead of "Top 50"
- Adjust prize pool: 1st place still 1000€, but fewer runners-up
- Proceed with M6/M7 on smaller scale
-
Option B: Extend qualification window to Mar 17
- Push tournament 1 week (start Mar 24)
- Gives 1 more week for growth
- Risk: May lose momentum
-
Option C: Dynamic qualification ("Top 50 by Rating Score")
- Instead of "1 Win + 3 Entries", change to "Highest average rating"
- Can be implemented in 1 day (just SQL query change)
- Messaging: "Most Consistent Artists, not just lucky winners"
If M7 platform crashes mid-session:
- Immediate: Team jumps on call, diagnose + fix (target: 15 min recovery)
- Creator messaging: "Technical difficulty, rescheduling this session for [tomorrow]"
- Post-mortem: What broke? Was it our code? Third-party service?
- Failover: Can we temporarily downgrade features (disable notifications, streaming) to stabilize?
If A&Rs don't show (M7):
- CEO action: Personal calls to 10 A&Rs (week of Mar 17)
- Sweetener: VIP session, introduce them to Founder, talk about investment/partnership
- Backup narrative: "Created by Community" instead of "Scouted by A&Rs"
- Future: If A&Rs stay away, maybe pivot to "Creator discovery" angle instead
Success Metrics by Milestone

Appendix: Detaillierte Dependencies-Matrix
Meilenstein | Abhängig von | Trigger | Go-Kriterium | Owner | Timeline
------------|--------------|---------|--------------|-------|----------
M1 | Tech debt cleared | Code complete | 0 deploy issues | Backend | Feb 14
M2 | M1 stable | Outreach | 10 Creator, 2+ sessions | CEO | Feb 28
M3 | M2 momentum | Artist outreach | 50+ submissions | Growth | Mar 1
M4 | M3 + M2 | Organic | 1 Artist qualified | System | Mar 4
M5 | M4 + M3 growth | Growth + time | 50 qualified | Product | Mar 10
M6 | M5 target | M5 hit | 50+ qualified confirmed | Mkt | Mar 1
M7 | M6 + prep | Schedule | 40+ songs played | Ops | Apr 13
M8 | M7 results | Post-tournament | Case studies + metrics | CEO | Apr 20
Conclusion: Critical Success Factors
- M1 must be rock-solid — Platform crashes kill momentum before it starts
- M2 requires founder effort — Personal outreach to Creator, not automated campaigns
- M3 needs Creator sessions running — Artists won't submit if Creator aren't active
- M5 is the gate — If we can't hit 50 Qualified, Tournament doesn't happen
- M7 execution is everything — A single technical failure or bad A&R experience can tank credibility
The 12-week path is aggressive but achievable if we execute each milestone with focus and are willing to adjust if red flags appear early.
